Cross-Pollination Brief — March 4, 2026

Release day. Piper Morgan v0.8.6 "M0 Conversational Glue" shipped — M0 Sprint Completion Gate (#779) and GLUE epic (#762) both closed, 56-commit branch merged to main, production updated. PM met with collaborator Ted Nadeau (first collaborator live on v0.8.6, human bottleneck discussion) and recorded podcast episode 2 with Cindy Chastain ("The Moment We're In"). Klatch had not yet launched.

1. Sprint Gate Pattern — Three Sub-Gates Required

#779 required all three sub-gates before closure: (1) code complete, (2) test coverage, (3) error contract. Additionally, Lead Developer documented 7 post-gate bugs discovered during B2 re-verification — the gate required evidence of how bugs were handled, not just that they were fixed. No premature celebration.

This pattern prevents the "all tests pass" illusion. Tests passing is necessary but not sufficient. The gate closes when all required evidence is assembled.

Suggested action (Klatch): Before a major version release, define what evidence is required — not just what work is done. Sprint gates with explicit sub-gates are reusable and inspectable.


2. Human Bottleneck Discernment

Framework from Ted-Xian discussion: a good bottleneck is when human discernment is genuinely needed (judgment calls, stakeholder decisions, design ambiguity). A bad bottleneck is when the work is routine and the human is blocking it. The question: "Is my involvement here adding discernment or just delay?"

Directly applicable to both projects: decisions about when Xian's approval is required vs. when agents can proceed autonomously. The goal is to maximize discernment-to-delay ratio.

Suggested action (both teams): Map decision points by type. Approval required when: novel design territory, external stakeholder impact, spec ambiguity. Autonomous when: execution of approved spec, test writing, documentation.
